As the race to dominate the AI sphere shows no signs of slowing, five major tech giants are already set to outspend their cash flow by 2027, based on data from LSEG. 

According to a Reuters analysis of LSEG consensus estimates, Microsoft, Alphabet, Amazon, Meta and Oracle are collectively on track to outspend their free cash flow by 2027 as investment in AI infrastructure continues to accelerate.

Specifically the companies are set to generate approximately $340 billion more in annual operating cash flow in 2027 compared to 2025. However, Capex is predicted to rise by roughly $534 billion, equivalent to about $1.57 of additional investment ​for every $1 of additional cash flow.

The findings highlight the alarming challenge faced by hyperscalers: proving that the billions invested in data centres and cloud infrastructures can actually deliver the returns promised to investors.


AI and Big Tech’s Economics

Traditionally, software giants have benefited from the highly scalable business models, where revenue outpaced the cost of infrastructure - AI has proven to be more of a gamble.

The cost required for operating large language models requires enormous investment across the board from data centres, GPUs, networking equipment and energy infrastructure, significantly increasing capital expenditure.

Analysts suggest this could mark a fundamental shift away from the traditional "asset-light" technology model towards one that increasingly resembles infrastructure-heavy industries.

Investors Seek Returns

As the next round of earnings reports come in, they will be  expected to focus heavily on whether AI-driven revenue growth can justify the infrastructure costs.

Whilst AI services clearly continue to gain traction, investors are seeking evidence of improving profitability and cash generation.

The scale of investment continues to raise questions over when, if ever, free cash flow will recover.

Recent financial results from Microsoft and Amazon suggest that rising operating cash flow does not necessarily translate into stronger free cash flow when capital expenditure continues to climb. 

As hyperscalers invest billions in AI infrastructure, investors are increasingly scrutinising whether those investments are generating sustainable returns.

Oracle is one clearest example of this pressure. The company significantly increased spending on cloud infrastructure, with capital expenditure now exceeding its operating cash flow, while plans to raise additional funding signal that the AI infrastructure race remains far from over.

For enterprise technology leaders, the trend highlights a broader industry shift. The cloud platforms powering generative AI are becoming more capital intensive, meaning providers must balance rapid infrastructure expansion with demonstrating long-term commercial value.

If AI monetisation takes longer than expected, analysts warn that companies may eventually need to reassess shareholder returns, including stock buyback programmes, in favour of continued investment in AI infrastructure.

Enterprise AI Growth Depends on Infrastructure

Despite pressure from investors, enterprise demand for AI shows little sign of slowing.

A lot of the increased spending is directly funding the infrastructure underpinning generative AI services. This includes new data centres, high-performance servers and networking equipment that support both cloud platforms and enterprise AI workloads.

If hyperscalers fail to demonstrate stronger margins and improved cash flow over the next few years, investors may begin to question whether the industry's unprecedented AI spending spree has gone too far.
